No sheep: hiring for a category that does not exist yet

We have a hiring rule at Aethon that we say out loud in every interview: no sheep. It is not about credentials or pedigree. Some of the best people we have met have immaculate resumes, and some have none. It is about a specific posture toward the world that we think separates people who build category-defining companies from people who occupy seats at them.

What "no sheep" means

A sheep, in our vocabulary, is someone who waits to be told. Told what the task is, told what good looks like, told when to escalate. Sheep can be brilliant and hardworking and still be sheep. The defining trait is that their motion depends on external instruction.

We are building in a market that did not exist two years ago. AI search optimization has no established playbook, no mature toolchain, and no conventional wisdom worth deferring to. When the map does not exist, the only people who move the company forward are the ones who draw maps for a living: form a hypothesis, test it against reality, publish the result, repeat. Every early hire either adds to that motion or dilutes it.

Why early-stage hiring sets the slope

At a large company, one mediocre hire is noise. At our stage, every person is a meaningful percentage of the company. The first ten people do not just do the work. They define what normal effort looks like, what honesty in a meeting sounds like, and how fast the default pace is. Culture is not the values page. It is the behavior of the earliest people, compounded.

So we hire slowly and deliberately, and we optimize for slope over intercept. Where someone starts matters less than how fast they climb when handed an ambiguous, important problem.

What we actually look for

  • Evidence of unprompted building. Projects, businesses, research, communities. Anything that existed because the person decided it should, not because someone assigned it.
  • Opinions with receipts. We want people who disagree with us in the interview and can show the reasoning. Deference is a warning sign.
  • Comfort with being wrong in public. Our whole product is empirical. People who need to be right cannot run honest experiments.
  • Speed as a habit. Not frantic hours. Short cycles: idea to test to learning, measured in days.
  • Pull toward hard problems. The people we want light up when the answer is unknown, because that is the entire job here.

How we interview for it

We do not do brainteasers. We give candidates a real, current, unsolved problem from our roadmap and work it together. We watch for who takes the pen, who asks the question that reframes the problem, and who says "I don't know, but here is how I would find out." That one sentence has predicted success here better than anything on a resume.
